Transformational leadership: how strong is the evidence really?
Vision, inspiration, individual consideration: transformational leadership shapes much of leadership development. What does the evidence say, and what do critics say about that evidence?
Solid associations
Timothy Judge and Ronald Piccolo (2004, Journal of Applied Psychology) pool several hundred studies: transformational leadership is associated with satisfaction with the leader, motivation and perceived performance. Transactional leadership based on contingent reward also shows notable associations.
A fundamental critique
Daan van Knippenberg and Sim Sitkin (2013, Academy of Management Annals) argue that the concept mixes a description of leader behaviour with its presumed effects. Common questionnaires partly measure admiration for the leader, which mechanically inflates correlations with satisfaction.
How to read both positions
They do not cancel out. The behaviours involved — giving meaning, supporting individuals, stimulating thinking — remain relevant. What is fragile is the idea of a global “style” measured by a single score and presented as the cause of performance. (our executive and employee training programmes)
What follows for a leadership team
Working on precise, observable behaviours beats aiming for a leader profile. An executive can check whether they explain priorities, give individual time to each person, invite objections — without needing a label.
A practical implication, verifiable in-house
Pick two precise behaviours, such as “explaining the why of a decision” and “a monthly one-to-one”, then ask staff whether they observe them, rather than rating leadership in general.
